What is an AI Agent — and how is it different from traditional automation?

There’s a lot of noise in the market right now about RPA, GenAI, and AI agents. Vendors use all three terms like they mean the same thing. They don’t.

I’ve sat in enough meetings where a CTO thought they were buying an AI agent and got an RPA bot. Or thought they needed an agent and actually just needed a smarter trigger on an existing workflow. The confusion is expensive.

Let me break this down cleanly.

Traditional automation: it executes. Full stop.

RPA — Robotic Process Automation — does exactly what you tell it to do. You map the steps. It runs them. Click this button, copy this value, paste it here, submit the form.

That’s it. No judgment. No adaptation. If the input is clean and the UI doesn’t change, it’s incredibly reliable. That’s genuinely useful for high-volume, repetitive work where the rules don’t change.

The problem is fragility. Change the layout of the web form. Update the ERP version. Add a field to the CSV. The bot breaks. Someone has to fix it.

RPA doesn’t think. It executes.

Generative AI: it responds. But it doesn’t act.

Call an LLM API with a prompt and you get text back. That text can be a summary, a classification, a code snippet, a draft email — whatever you asked for. The model is powerful because it understands context, handles ambiguity, and can reason through things that rules-based systems can’t touch.

But here’s the thing: a language model is stateless by default. You send a prompt. It answers. It has no memory of the last call unless you pass the history manually. And it can’t do anything in the world unless you build the plumbing yourself.

GenAI is brilliant at augmenting human judgment. It’s not an agent.

AI agents: they pursue goals.

An AI agent combines a language model with tools and a loop.

The model gets a goal. It selects a tool — a database query, an API call, a web search, code execution. It runs it. It looks at the result. It decides what to do next. It repeats until the goal is met or it hits a dead end.

That’s categorically different from automation. The agent adapts. It handles states it wasn’t explicitly programmed for. You give it a goal like “research our top 10 competitors, compare their pricing, and draft a summary for the product team” — and it figures out how to get there without you encoding every step.

RPA executes a script. GenAI responds to a prompt. An agent pursues a goal.

That sentence is worth rereading.

Why it actually matters

Getting this wrong is expensive. I’ve seen teams spend three months building RPA bots for processes with variable input — bots that break constantly because they can’t handle variance. They should have used an agent.

I’ve also seen teams build full agent architectures for simple, stable, high-volume processes. Massive over-engineering. RPA would’ve been cheaper, faster to deploy, and easier to audit.

The heuristic is straightforward:

Three questions before you pick anything

Before any implementation decision, answer these:

  1. Is the input consistent every time, or does it vary?
  2. Does completing the task require judgment, or just execution?
  3. Does the outcome need to change based on what you discover mid-process?

All three “no” — use RPA. It’s cheaper, more reliable, and easier to audit.

Any “yes” — you’re looking at agents. The complexity is justified by the problem.

The tool should match the work. Not the hype cycle.
